Can you manufacture clothing without a tech pack?

Most first orders are placed without a tech pack. The brands that place them successfully are not the ones with better documentation — they are the ones that settled the four decisions a pack exists to capture, and developed the rest of the paperwork as the garment took shape.

The honest answer is yes, with a caveat that matters: a tech pack is a container, and what it contains can be supplied in other ways. What cannot be skipped is the content, because it is what the pattern, the sample and the price are all built from.

Everything else — the full graded chart, the named trims, the label placement, the technical drawings — can be developed with the factory. These four cannot, because each one changes either the shape, the cost or whether the goods can be sold where you intend to sell them.

Measurement intent, without a chart

You do not need a full graded chart to start. You need the points the fit depends on, at the size you are aiming for, and a statement of whose body the garment is for. A factory can draft a pattern from that and build the per-size chart during development — which is faster than waiting until you have one.

  • A reference garment that fits well is the fastest route, because it carries measurements and proportions simultaneously.
  • A size chart from a product you know fits gives the factory a target without you having to measure anything.
  • A target customer description — body type, age, how fitted they expect clothes to be — is weaker, and it is still much better than silence.

What does not work is a description of the garment's appearance with no reference at all. That leaves the pattern maker inventing a body standard, which is a decision nobody in the conversation owns.

Fabric, before anything else

Of the four decisions, fabric is the one that most often arrives late and does the most damage. It determines drape, which determines how the pattern behaves; it determines construction, because a fluid cloth and a stable one are built differently; and it is usually the largest cost line in the quote.

If you cannot name an article, describe behaviour: how heavy, how much it should fall rather than hold, whether it should stretch and recover. A factory can source against that. What it cannot do is source against “a nice satin”, because the term covers a range of cloths that behave differently and cost differently.

Construction, at the level of the three things that cost

You do not need a full construction section to begin. You need three answers, because those three carry most of the labour cost and most of the visible difference.

  • Lined, half-lined or unlined, and with what. This is the single largest construction variable on a dress.
  • How it closes — zip type and position, buttons, hooks, or none.
  • The finish at the hem and the neckline, because those are the two places a customer can see whether the garment was considered.

Everything else — interlining, stay tape, seam finish, boning — can be developed with the factory as the sample progresses, provided you are given the chance to approve each one. The failure mode is not that these are undecided; it is that they are decided without telling you.

Packing and labelling

This is the one decision that can genuinely be deferred the longest, and the one that must not be forgotten. It becomes expensive at exactly two moments: when the freight is booked at the wrong volumetric weight, and when the goods arrive and cannot be sold because the care labelling does not meet the destination market's requirement.

Manufacturing perspective: how a pack gets built during development

A tech pack assembled alongside the sample is often better than one written in advance, because the factory's construction decisions are recorded as they are made rather than predicted. That is not a reason to start with nothing — it is a reason not to wait for a perfect document before beginning.

  1. Start with the four decisions above in whatever form you have them.
  2. Let the factory draft the pattern and return the measurement chart it worked to.
  3. Correct the chart at the fit round, and have the corrected version written down.
  4. Record the construction as it is settled — lining, closure, finish — with one dated version.
  5. Add the trim specification once the trims are chosen, with a booked reference.
  6. Add labelling and packing before freight, not before sampling.

One thing worth adding about timing. The four decisions do not have to arrive together, and insisting that they do is its own kind of delay. Fabric and measurement intent have to be there before a pattern is drafted; the construction standard before the sample is made, because it changes the operations; packing before freight is booked. Sequencing them that way lets development start on the parts that are ready instead of waiting for a complete brief.

In practice that means a first order can begin the same week you settle the fabric, provided you know whose body the garment is for. Everything else is resolved alongside the work, which is why the absence of a document is a far smaller problem than the absence of those two decisions.

The output is a tech pack that reflects a garment that exists rather than one that was imagined. It is usually shorter than a pre-written pack and considerably more accurate.

Common mistakes

  • Starting with nothing at all. “No tech pack” means no document, not no decisions.
  • Leaving the fabric until after sampling. It revises the price and can invalidate the fit work.
  • Assuming the factory will decide the construction. It will, and the choices may not be the ones you would have made.
  • Never writing the pack down. A pack built verbally during development is lost the moment the pattern maker changes role.
  • Deferring packing indefinitely. It is cheap to decide and expensive to discover.
  • Treating the first sample as the specification. A sample proves a garment can be made; it does not record how.

Frequently asked questions

Can I really start with no tech pack at all?

You can start without the document. You cannot start without the four decisions it exists to carry: measurement intent, fabric, construction standard, and packing and labelling. Supply those in whatever form you have them and the rest can be built during development.

What should I settle first if I can only do one thing?

The fabric. It decides drape, which decides how the pattern behaves; it decides construction method; and it is usually the largest single cost line. A fabric decision made before sampling removes more risk than any other single step.

What happens if the sample comes back wrong because the brief was thin?

It is corrected and re-made, and the correction costs a round of development rather than the whole project — provided the missing decision is identified rather than the sample simply being rejected. This is one practical reason to record the standard as it is agreed: it makes the correction a change rather than a fresh guess.

Is a reference garment as good as a tech pack?

For some purposes it is better. A physical garment carries proportion, ease and construction logic that a document cannot, and it is measured directly. What it does not carry is your intended changes, which is why it should always arrive with a note. The two together are stronger than either alone.

When should I write a proper tech pack?

Once a style is going to be repeated, or once you have more than one style in development. At that point a written, dated standard pays for itself, because it is the difference between a reorder being a repeat and being a re-development.

Does not having a tech pack cost more?

It can, indirectly. A thin brief forces a supplier either to price cautiously or to make assumptions that are revised later, and the revision usually arrives after sampling — the most expensive moment. That is not a charge for the missing document; it is the cost of the missing decisions.
