The calculation has two halves. One half belongs to the mill and the marker, and it is arithmetic rather than policy. The other half belongs to your own decisions about the order, and it is the half that actually moves. This article is mostly about the second half, because it is the one you can act on.

A minimum order quantity is the point where five costs stop being spread across too few units. Four of them are set by the materials and the run; the fifth is set by you.

That last row is the one worth remembering. The first four are properties of the materials and the garment. The fifth is a decision, and it is usually the cheapest one to change.
The half that belongs to the mill
Dye batches, per colour, not per order
Cloth is dyed in batches. A mill runs a vat for a given shade and a given article, and below a certain quantity the shade either will not be run at all or carries a surcharge that changes the unit price. This is why the minimum is usually expressed per colour rather than per order — the machine sees one colour at a time.
Our own standard is 300 pieces per design with 100–200 pieces per colour, and the per-colour figure is the interesting one, because it comes from the dye batch rather than from a commercial policy. It is arithmetic that could be explained over a desk.
Not all cloths carry the same minimum
- Plain wovens and stable knits have the widest availability and the lowest minimums, because they are run constantly.
- Specialist finishes — coated, bonded, heavily pleated, printed to order — carry their own process minimum on top of the dye batch.
- Exclusive or custom-developed cloths may carry a mill minimum measured in metres rather than garments, and that number will be the real constraint on the style.
- Sequinned and heavily embellished fabrics are often supplied in fixed roll lengths, which turns the minimum into a whole number of rolls.
This is the practical reason a designer can be quoted one minimum for a plain satin dress and a much higher one for a coated version of the same garment. Nothing about the garment changed. The supply chain did.
The half that belongs to the run
Why a short run costs more per unit
A marker is the arrangement of pattern pieces on the cloth. At high volume, sizes can be nested together so the waste between pieces is small. At low volume, each size has to be cut in its own lay, and the irregular edges of a dress pattern leave more unused cloth. The same style genuinely consumes more fabric per garment in a short run, which is why the unit price rises rather than the margin being cut.
The size range, not just the total
Five hundred pieces across three sizes and five hundred across eight are different pieces of work. The wider range needs more grade rules, a more complex marker and more fabric per unit on average. A minimum quoted against a narrow range does not survive the range widening, even at the same total quantity.
Changeover, amortised across the run
Setting a line up for a style costs time — sampling the first units, correcting the balance, confirming the standard. That cost is the same whether the run is two hundred pieces or two thousand, so on a short run each garment carries more of it. This is the part of the minimum that is closest to being a genuine fixed cost.

Four decisions on the buyer's side move the effective minimum, and they behave predictably. The table below ranks them by how much they move the number against what pulling them costs you.

The first two are almost always the right ones to pull, because a narrower range at a workable quantity beats a broad range you cannot reorder. The last two change the product rather than the order, and should only be pulled deliberately.
Manufacturing perspective: what we are actually optimising
When a factory quotes a minimum, it is not protecting a margin. It is protecting three things that would otherwise become losses, and each one shows up differently on the floor.
- Remnant cloth. A run below the marker's efficient size leaves part-rolls that cannot be used on another style. That cloth has been paid for and produces nothing.
- Line time. A short run of a complex style occupies a line for a setup that cannot be amortised, which is time not available for an order that would have covered it.
- Shade consistency. Splitting a colour across two small dye batches risks a visible difference between them. A single larger batch avoids a problem that is very expensive to fix after cutting.
Seen that way, a minimum is a statement about where costs stop spreading. It is not a preference, and it is not a negotiating position — which is also why a supplier who drops the minimum sharply in exchange for a discount elsewhere is usually finding the cost back somewhere you have not looked.
Practical example: the same dress, two different minimums
Two brands order the same lined satin midi, with the same construction, at the same total quantity.

Nothing about Brand B's product is lesser. It is a narrower range, deliberately, which is what made the order repeatable. That is the whole trade: a minimum is easiest to meet when you are willing to sell fewer things better.
Common mistakes
- Treating MOQ as a negotiating position. It is arithmetic; a lower number usually reappears as a surcharge or a substituted cloth.
- Quoting a total without the size breakdown. The marker decides the fabric consumption, and it needs the sizes, not the sum.
- Adding colourways late. Each new colour is a new dye batch and a new minimum, arriving when the schedule has least room.
- Choosing a specialist fabric without checking its minimum. The mill minimum, not the factory's, becomes the real constraint.
- Assuming a minimum is per order. It is usually per colour, and occasionally per roll.
- Spreading a modest total across a wide range. This is the single most common reason a first order cannot be reordered.

Frequently asked questions
Is MOQ per order or per colour?
Usually per colour, because cloth is dyed in batches and the machine runs one shade at a time. That is why the per-colour figure matters more than the total when you are planning a range: three colours at a moderate total is often easier to schedule than one colour at the same total, because the fabric spreads across separate batches.
Why was I quoted a different minimum for a similar style?
Because one of the five inputs changed. The most common causes are a different fabric with a different mill minimum, a wider size range, or additional colours. A coated or custom-developed cloth can move the number substantially with no change to the garment's design.
How do I legitimately lower my minimum?
Reduce the number of colours and the number of styles rather than the number of pieces, and keep the size range to the sizes you can actually sell. Those three changes concentrate the same money into quantities that are easier to make well, and they are the levers that do not change the product itself.
Can a factory run below its stated minimum?
Sometimes, for a first order or a test style, and it is reasonable to ask. What matters is understanding what happens to the cost: below the natural minimum the remnant cloth, the setup and the shading risk all have to be covered somewhere, so the unit price usually rises. A minimum that is simply waived is usually a minimum that was never the binding constraint.
What is a realistic first order for a new brand?
Narrow on every axis: one or two styles, one or two colours, the sizes you are confident about. That is a smaller order in total and it is far more likely to be repeated, which is the outcome that actually matters. See starting a private label brand.
Can the minimum go up during the project?
Yes, and it usually does for a predictable reason. Adding a colour, widening the size range, or changing to a fabric with a higher mill minimum all raise it. That is an argument for settling fabric and colour count before the order is placed rather than during production.
Is the minimum negotiable?
Partly. There is a floor set by materials and setup, and above that floor a supplier may be flexible for a relationship worth building. What is not negotiable is the arithmetic — so the productive conversation is about which of your own decisions can change, not about how much the floor can be lowered.
